Agentic Delivery Is a Talent Strategy. Not a Cost Rescue.
Adding AI agents to an offshore or blended team doesn't close the gap. It speeds up the dysfunction, because agents multiply judgment density and can't create it.
I keep seeing the same pitch over and over. Offshore pods and a low rate everyone already knows... now with a row of AI agents stacked on top. The promise is that the agents do the hard part now, so you get senior output at a junior price. Sounds great, and I get the appeal. If the machine does the thinking, the team underneath matters less, and cheapest wins.
It sounds like clean logic. Seems like a good approach. But I keep seeing it fall apart as soon as the work breaks.

Offshore Was Never Slow Because of Typing
Of course, I give the offshore model its due credit. It did a real job for twenty years and gave the enterprise predictable capacity, a rate that cleared the budget, and enough throughput to keep big programs moving. It's clear that a lot of good software got built that way.
But what it never did well was judgment across distance. A requirement reads one way in the room where it's written and another way a day and half a world later. Context lives in one person's head and dies at the handoff, and a bad assumption made on Monday runs untouched until someone catches it the next week... if anyone ever does.
The offshore or blended rate paid for the rework... everyone knew the trade and signed it anyway.
Now add agents. The agent doesn't catch the misread, because catching it was never a speed problem. It writes a thousand clean lines against the misreading overnight and hands you back something that looks done.
AI Amplifies What's Already There
We've made this case before, from a different angle: AI amplifies what you have. A tool picks up the character of the system around it. Good system leads to real gains that compound. Leaky system... faster leaks.
Offshore was never stuck on how fast people could type. It jammed on judgment, context, and communication across gaps, and agents hand you none of those. So the pitch speeds up the part that already worked and pours more volume into the part that already failed. That's most of why Gartner thinks better than 40% of agentic projects will get scrapped by 2027. When you read their reasons, it's rarely the model. It's agents running on broken workflows, fed weak data, with nobody senior enough to notice when things drift.
That is the whole trap. AI doesn't turn a weak team into a strong one. It hands a weak one a faster way to arrive at the wrong answer, and a more confident way to defend it.
The Frameworks Assume Someone Senior Is Watching
Here's the part I'd push on hardest if I were the one being sold to.
Every agentic framework leans on a senior human in the middle. Spec-driven development only works if someone can write a spec tight enough to hold. Human-in-the-loop only works if the human spots the wrong answer when the loop surfaces one. A swarm needs someone who can aim it and, more to the point, tell it no.
Hand those frameworks to a team picked for its rate and you've drawn the wall without building it. A review gate, staffed by someone who signs off on whatever the agent produced, because they can't tell good from plausible any better than the tool can. Developers seem to sense it. Trust in AI accuracy just dropped to 29%, and the people closest to the code trust it the least.
So What Are You Actually Buying
Our model is a few senior consultants, US-based and onshore, working right next to the agents. One timezone, no handoffs, and humans making every call that counts. People hear "smaller team" and file it under cost-cutting. But it's the reverse. You're buying onshore judgment density. The agents multiply it.
Same argument as the pitch... run backwards. When you point agents at people who can write a precise spec and catch a confident mistake, the hard work moves. Point the same agents at a team built to be cheap, and you've automated the mistakes instead. Same tools. Opposite outcome. The tools were never the variable.
You can't close a judgment gap by simply throwing agents at an offshore dev, when the offshore dev was the gap in the first place. Maybe that shifts as the models get better at checking their own work... but I wouldn't stake a delivery date or adoption on it yet.
Who This Is For (and Who It Isn't)
This is for you if someone is selling you AI-enabled offshore and the math looks a little too good to be true. If you've watched agents make a strong team quicker and a weak team messier, you get where I'm coming from. This is for you if you care whether the work actually holds up in production, not just how fast it showed up.
It's not for you if you're chasing the lowest rate and betting agents will simply cover the difference. It's not for you if your delivery plan assumes tooling can stand in for senior judgment and oversight.
It's clear that the tools are real and that they do real work. What they don't do is change who needs to be in the room.
So before you buy the AI version of a cheap team... ask if anyone on that team is senior enough to know when the agent is wrong.
